The decision has been made. The new system has been approved. And somehow, making everyone actually use it has become your job.
There's just one problem: Most of the people whose work needs to change don't report to you.
Maybe you're rolling out new software, replacing an outdated process, or trying to get several departments to work differently. Leadership expects results. Your coworkers have competing priorities. Some people are enthusiastic, others are skeptical, and a few have already figured out how to keep doing things the old way.
And you're supposed to make it all happen.
How to Roll Out a New System or Process at Work is a practical guide to leading organizational change when you're responsible for the outcome but don't have the authority to simply tell everyone what to do.
Rather than offering another explanation of why change is important, this book focuses on what to actually do—from figuring out whether leadership has made a clear decision to making sure the new way of working becomes the standard.
Inside, you'll learn how to:
-
Get buy-in without being the boss. Build credibility, understand what different groups need, and make the case for change in terms that matter to the people doing the work.
-
Anticipate resistance before it becomes a problem. Recognize where a change threatens routines, relationships, control, or professional standing—and distinguish legitimate concerns from reluctance to change.
-
Build a rollout plan that goes beyond the announcement. Identify dependencies, prepare affected departments, sequence implementation, and define what successful adoption actually looks like.
-
Communicate change without creating more confusion. Prepare leadership announcements, brief managers, answer difficult questions, and keep everyone working from the same facts.
-
Handle the inevitable complications. Navigate competing priorities, missed deadlines, leadership backpedaling, and the people who agree in meetings but never change what they do.
-
Make the change stick. Move from temporary compliance to a consistent, repeatable way of working that no longer depends on you pushing it forward.
A fictional nonprofit's transition to a shared CRM runs throughout the book, showing how these decisions connect in practice. You'll also find practical exercises, planning tools, and reference resources you can apply to your own rollout.
Because getting a new system approved isn't the same as getting it adopted. Sending the announcement isn't the same as changing how people work. And having responsibility for a change doesn't necessarily mean having the authority to make it happen.
You may not be the boss. But you can still lead the change.
A Note on AI
Artificial intelligence was used in the development and assembly of this manuscript. The underlying ideas, observations, and professional perspectives are my own.
If learning that AI was involved triggers an immediate urge to reject everything that follows, you may have just encountered a small example of the very phenomenon this book explores.
You're welcome to stop reading. Or you may want to try this as a kindle or kindle+ read instead.
Or you could sit with the discomfort, consider the substance, and decide for yourself whether the ideas have merit.
Either way, the irony is not lost on me.
